Clarify First
CEO advice turns most on the decision in front of you, the company's stage, and the runway behind it. Settle the inputs below before advising. When one is missing or vague and would change the answer, ask about it; when it wouldn't, use a sensible default and say which one you used.
- The decision and how reversible it is: M&A, a pivot, a restructuring or a leadership change goes through the Go/No-Go framework and usually the board; a routine call does not. Reversibility sets how much evidence and consultation the answer needs.
- Company stage: fundraising strategy, board dynamics and what a healthy scorecard looks like differ between seed, Series B and late stage. Advice pitched at the wrong stage is the easiest way for this skill to mislead.
- Cash, burn and runway: the financial scenario analyzer starts from cash, burn rate and revenue. Without them, NPV and break-even month are guesses, and a growth bet that suits 30 months of runway can be reckless at 9.
- Who the output is for: the board, investors, the leadership team and all employees need different framing, detail and timing, even for the same decision.
